The Five Stages of Adopting Corporate Sustainability

Adopting sustainability as a goal now will help corporations develop business models that will leave competitors scrambling to catch up, according to a new report from the Harvard Business Review.

The report, “Why Sustainability is now the Key Driver of Innovation (PDF),” lays out five stages for successfully adopting corporate sustainability. Authors came to their conclusions by looking at best practices at companies such as HP, Wal-Mart, Clorox and others.

Stage 1 - Viewing compliance as opportunity.

The stick is sometimes more compelling than the carrot, but companies should not view sustainability in this light. Instead, develop the internal ability to anticipate and help shape regulations. This requires working with other companies, including rivals, to develop industry standards.

Stage 2 - Making value chains sustainable.

By learning how to address carbon management and life-cycle assessments, and designing operations to use less energy and water, companies can discover sustainable sources of raw materials, components and energy. By addressing waste throughout the supply chain, a company will reduce its costs.

Stage 3 - Designing sustainable products and services.

Companies should conduct a full product review to determine which ones are most harmful to the environment, then work to improve the product or phase it out. Effectively doing so helps a company be seen by the public as a true “green” company, and not one that is engaged in greenwashing. Developing compact and eco-friendly packaging is a good first step, but companies also should consider the notion of biomimicry in product design.

Stage 4 - Developing new business models.

By adopting more sustainable practices internally, a company begins to better understand what today’s eco-minded consumer wants to purchase. Opportunities include developing new delivery methods or technologies to save costs and creating monetization models that relate more to services than to products. Companies also are urged to develop business models that combine digital and physical infrastructures.

Stage 5 - Creating next-practice platforms.

By looking beyond its current core competencies with an eye toward sustainability, a company can begin to redefine itself as a next-generation operation that may even involve expansion into new and different industries. One of the key drivers in this stage is creating business platfroms that enable customers, suppliers and partners to manage energy in radically improved ways. Another opportunity is to develop products that require less or no water, as compared to similar products that are water-intensive.

Ken Stack, GM manager of EFI Jetrion, has a confession to make. "Is our ink more expensive? Yes, that's absolutely true," the refreshingly candid executive tells PD during a booth visit at PackPrint 09.

But Stack says those who concentrate on ink price are missing out on bigger savings. Some of these examples are in recurring supply costs, such as savings from not having to make plates; eliminating the need to coat sheets thanks to the hardiness of the Jetrion's UV-cured prints; and the fact that the company doesn't use a "click charge" (price per impression) to collect the cost of the machine from the buyer. He states that all these things save money and have helped EFI push the breakeven point between digital and convention printing technologies, such as flexo, to dizzying heights from 50,000 to 100,000 sheets with the introduction of its new Jetrion 4830 ink-jet.

He states that these savings are great, but where the real money lies is in the supply chain and digital printing can set those dollars free.

As many in the food packaging industry know, labeling is of major importance to the safety of the consumers eating your foods and one of the major costs of running labels is in press setup, which can be recouped by leveraging that cost across many labels. Yet, longer runs can mean fewer jobs are run per day. This can result in a longer turnaround time for jobs, and many brands need to capitalize on product demand when it's hot and not be waiting for a label job to come through.

So label printers, Stack explains, often will print a large amount of labels. sell part of the print run, store the rest at their expense until their customers are ready to order additional labels. In the meantime, the printer is stuck with the costs of printing, storing and managing this inventory of labels that he or she hopes the customer will purchase.

If the customer changes ingredients, graphics or any other messaging on the labels, the printer has to eat these costs and destroy the labels. Brand owners that are working so hard to make their packaging sustainable also are hurt as this process can result in potentially thousands of labels being destroyed thus increasing the true carbon footprint of their products.

He contends that digital label and package printing can help "green" packaging by eliminating wasted labels, free up warehousing space used to store the labels, and offer just-in-time ordering and printing.

"If the turnaround time for labels is six weeks, with digital it can be six hours," Stack remarks. Digitals' shorter turnaround time, along with the elimination of setup costs such as printing plate processing and mounting, enables label printer to offer shorter-run jobs. Stack rhetorically asks: "How much interest would you have if you had that cash in the supply chain in the bank instead?"

WRI Advances Green Supply Chain Initiative

The World Resources Institute (WRI) is stepping up its work on greening the supply chains of companies both big and small, thanks to a grant from Walmart.

“Sustainability is becoming a driver of business strategy for smart companies.  Sustainability trends affect competitiveness, costs, regulatory risk, and market position,” said WRI president Jonathan Lash. “The companies that reduce emissions along their supply chains will capture new markets with their green offerings while preserving the environment and improving worker health and safety.”

WRI’s Green Supply Chain Initiative will develop and deploy a new set of accounting tools to measure the greenhouse gas (GHG) impacts of a company’s supply chain and of the products that are sold to customers.  The project also involves creating a web tool that will bring clarity to the various environmental certifications given to products.

“Measuring greenhouse gas emissions is the first step to managing them,” said Rand Waddoups, senior director of sustainability for Walmart. “We think WRI can play an invaluable role in helping others understand the environmental and business benefit of collecting emissions information across the entire supply chain.”

“The initiative opens up tremendous access and opportunity for companies and other stakeholders to participate in the drafting and piloting of the new product and supply chain accounting tools, which are based on the success of the Greenhouse Gas Protocol Corporate Standard” said Pankaj Bhatia director of GHG Protocol Initiative at WRI. The GHG Protocol is an international accounting standard used by businesses to identify, calculate and report their own emissions. It was developed by the WRI and the World Business Council for Sustainable Development (WBCSD) in 1998.

Bhatia added, “These new standards will provide a framework that companies can use to evaluate a supplier’s performance, identify where emissions could be reduced along the supply chain or product life cycle and track the progress of GHG-reduction investments.”

Support from Walmart will also go toward developing a “Green Standards Guide” to help companies navigate through the “green” claims of different environmental certifications or labels.  The guide is designed to provide greater transparency into the eco-label market place. It will help companies decide which eco-labels their organizations will recognize through a standard set of eco-label evaluation criteria.

The different and inconsistent criteria for eco-label standards have resulted in a vague and confusing concept of “green.” For supply chain managers looking to avert environmental risk, using environmental certifications has become increasingly complex and burdensome for themselves and their suppliers.

WRI’s expert on green supply chains Jeff Rodgers said, “We hope our work can help companies assess certification options for their products in ways that improve the environmental impact and lessen the burdens on businesses by identifying and helping compare the many different standards that currently exist.”

The grant also enables WRI to improve the environmental performance of suppliers in China by working with the Beijing-based Institute of Public and Environment Affairs (IPE). The partnership will allow WRI to develop best-practice case studies for Chinese firms.   These case studies, which can be used as training materials for industry, will highlight the practical and effective solutions adopted by China-based suppliers in resolving common environmental challenges such as water and air pollution.

Novomer launches $800,000 project to commercialize new biopolymers

A new green materials commercialization effort is underway at Novomer Inc. (Boston, MA), with the $800,000 project co-funded by the New York State Energy Research and Development Authority (NYSERDA). The second phase of a partnership with NYSERDA, the first phase utilized a $150,000 grant to fund a feasibility study carried out between December 2008 and May 2009, which investigated the financial, marketing, and environmental potential for the polypropylene carbonate (PPC) materials Novomer creates. The company’s core technology is a patented catalyst technology developed at Cornell to make PPC materials for packaging and coating applications, including bottles and film, from renewable feedstocks such as carbon dioxide. The company says its process uses 50% less energy than traditional plastics manufacturing, while actually removing carbon dioxide from the environment.

This process is rapidly accelerating in the advanced energy supply chain, which promises to lessen U.S. dependence on unstable foreign energy markets while establishing a foundation for a thriving domestic clean-energy industry.


Companies urged to slash their 
environmental impacts

Companies should come up with ways of reducing the impacts of their activities on the environment, consulting firm LMI 
research fellow Taylor Wilkerson said at the recent Association for Operations Management of Southern Africa conference, pointing out that the biggest environmental challenges came from the supply chain.

“We think about finances and we think about sustainability; however, we need to also look into the impacts that creating our products generates. It is not just about doing the right thing, but rather [about] deriving value from doing the right thing throughout the entire business,” he added.

He suggested that companies needed to look at where their hazardous waste came from by combining their supply chain processes and environmental management processes into a 
single unit.

From an environmental perspective, the entire life cycle 
assessment of the product produced notable environmental impacts once analysed, which companies needed to assess and manage.

He explained that the current generation of managers coming into business were thinking of how their businesses impacted 
on the environment. Formerly, 
environmental managers were disregarded. 
Companies treated the problem only after it became a problem; however, this was changing.

Green supply chain management was about preventing the environmental impact from ever happening, and a few companies had developed strategies along with their industry competitors to stop the all-round industry impact .

Shoe, camping gear and clothing manufacturer Timberland, IT companies HP, IBM and Dell, and office furniture manufacturer 
Herman Miller were examples of companies initiating change.

To eliminate the company’s environmental impact, Herman Miller focused on how customers could dispose of and recycle 
their furniture. The company worked with suppliers to identify new products to make their product more environmentally 
friendly. They removed the conflicting buyer/seller issues, and worked together with their ‘frienemies’. 
The company redesigned their furniture to include less 
environmentally destructive components and to make it more 
recyclable.


It’s not just about being "green"

’ve been reflecting on the issue of whether companies are still focusing on going green (see my July 20, 2009 blog for more details), and have learned a few more interesting tidbits. According to a Capgemini study (http://www.2sustain.com/2008/10/capgemini-reports-on-trends-in-green-supply-chain-management.html), nearly 100 percent (98 percent to be exact) of companies surveyed agree that green supply chain initiatives are essential, but there is widespread uncertainty about how to make it a reality. Evidence has indicated that only 25 percent of companies are actually engaged in green projects—a huge difference between the 98 percent who think it is critical.

That being said…that was in 2008 and this is now. We all know that the playing field has changed. While I still have the question of whether companies continue to have green initiatives on the front burner, for now I have a few thoughts on little things all companies can do to make a big difference collectively. Although these may not be ideas for greening the supply chain and/or reducing your carbon footprint, per se, I still think that large corporations can and should make a significant impact, just by tackling some low-hanging fruit in an effort to “reduce, reuse and recycle.”

  • Turn the lights out! If you’re in a building with lots of windows and sunlight, consider working with natural light for a certain number of hours per day. Even better, put your lights on a master timer to go on at 9 a.m. and off at 5 p.m. each day. Before and after those hours, only turn on those lights that are absolutely necessary.
  • Replace high-energy items with more efficient alternatives. Change out as many light bulbs as possible with compact fluorescents, and check out your break room—are your dishwasher and refrigerator energy-efficient models?
  • Take cars off the road. Give incentives to employees for carpooling or taking public transport to work (buy subway/train/bus passes for them).
  • Eliminate things that aren’t necessary. Turn out the lights in your vending machines. Are they really necessary for picking out your afternoon snack?
  • Encourage the use of conference calls for internal meetings. Use Skype or some other software for instant messaging, conference calls over the computer or chatting. By doing so, you can eliminate non-critical travel.
  • Do things online. Encourage your employees to print as little as possible and save a few trees in the process.
  • Take away unneeded equipment. Does every employee need his or her own printer? Probably not. Network all computers to a common printer for those things that must be printed.
  • Order locally. For non-strategic items, buy as much as you can from local vendors to reduce the carbon footprint associated with shipping them. (For strategic items or large external spends, by all means employ a strategic sourcing process to reduce the number of vendors you are buying from and gain more purchasing leverage.)
  • Offer more flexibility. Give your employees the option of working one or more days a week from their homes. You’ll not only take cars off the road and reduce the number of resources consumed at your office, but you’ll probably have happier employees for giving them a little flexibility as well!

Ok, I know that most of these things aren’t really related to supply chain initiatives, and many of them are pretty obvious, but how many of us actually put our money where our mouth is? Is your company doing any of these? And if not your company, what about your department? I encourage you to find out what your company is doing (and let me know too!) and take the lead on starting some new earth-friendly initiatives!

The big news in the world of sustainability this week is that Wal-Mart, the world’s largest retailer, will launch a labeling system to disclose the environmental impact of the products it sells and will be asking its more than 100,000 suppliers to start tracking things like the carbon emissions and water use of their goods. For companies that have developed carbon and energy management tools — from startups like Hara to huge software firms like SAP — Wal-Mart’s move is the equivalent of a massive crowbar wedging open the nascent carbon software market.
